What's really going on

You run three sales channels — store, web, Live — and five inbound channels. Gorgias handles support well, but a DM saying "is the pink tourmaline still available?" is a sale, not a ticket. With 200–500 inquiries a month and only 2–3 people, high-intent messages sit in the same queue as return questions. Shopify sees the ones who checkout. You never see the ones who almost did.

What to do instead

  1. Gorgias (you already pay for it) — tag every inbound message with intent: "buying", "hold request", "support". Buying and holds get a 2-hour SLA. Nothing else changes.
  2. Shopify Draft Orders + Notes — for every hold or Live-sale claim, create a draft order in Shopify with the customer's handle and the piece. That IS your pipeline. You already own it.
  3. Habit: end-of-day sweep. One person, 15 minutes, walks every open draft order and every "buying" tag. Anything older than 48 hours gets a follow-up DM or dies.

What you're being oversold

Someone will pitch you HubSpot or Pipedrive as "the CRM for jewelry." HubSpot Free assumes email-driven B2B pipelines, not Instagram Live claims. Pipedrive wants a deal stage funnel — your funnel is "did she pay the invoice in 24 hours." Both would sit half-empty while your team keeps living in Gorgias and Shopify. Meanwhile, every Live piece claimed and not paid, every DM that goes 18 hours cold, that's the real money — and at luxury price points a handful a month is serious.

When to revisit this

When you hire a fourth person, or when two hold requests in one week fall through the cracks and nobody knows whose fault it was.

The part worth getting right

The judgment call is whether Shopify Draft Orders can be your pipeline or whether you need a real CRM beside it. If most of your Live and DM sales close within 48 hours of the claim, drafts + Gorgias tags will hold — you'd waste a month setting up HubSpot. If claims routinely sit 3–7 days while a client thinks it over, drafts get stale and you need a proper pipeline with reminders. Which one is you depends on how your Live buyers actually behave — and getting that wrong means either a migration next year or lost pieces this month.
