You don't need a CRM.

What's really going on

You run a niche agency, solo, and every lead comes through one app you already check all day. That's under ten conversations a month. The bottleneck isn't tracking — it's follow-up discipline and remembering which agency owner you pitched what, and when. A CRM would give you another tab to forget to open.

What to do instead

  1. Google Sheets (free) — one tab: name, agency, first contact, last message, next step, date. That's it. It becomes the one place a lead can't hide.
  2. WhatsApp labels + starred messages (free, built in) — label each chat "New / Pitched / Waiting / Client". Star the message that has the next action. Your inbox becomes your pipeline.
  3. Habit: every Friday, 20 minutes. Open the sheet, scan labels, message anyone whose "next step" date has passed.

First action, do it now: open Sheets, make those six columns, then go through your WhatsApp chat list and put every active conversation in as one row each. One person, one sitting, done before lunch.

What you're being oversold

Recruit CRM and Folk are real tools, but at your volume they're overkill — you'd spend more time maintaining the CRM than talking to prospects. Respond.io and Twilio solve a multi-channel or dev-heavy problem you don't have. What doing nothing costs you isn't a dollar figure at this volume — it's the two or three warm agency owners a year who slip because you forgot to circle back in week three.

When to revisit this

When you're juggling more than twenty active agency conversations at once, or you bring on a second person who needs to see the pipeline.

The part worth getting right

The one call worth making now: is your real bottleneck remembering to follow up (a sheet fixes that in an afternoon) or the pitch itself not landing (no tool fixes that — you'd be automating a leak)? If it's follow-up, the sheet is enough for the next two years. If it's the pitch, buying software will bury the real problem under a subscription. Look at your last ten conversations — how many went cold after you replied, versus how many you dropped first? That answer changes what you do this week.
